Headless Commerce Replatform

Untangling a monolith into composable services without a big-bang rewrite.

Placeholder content

Placeholder case study. Replace with a real engagement before launch.

Overview

Advised on moving a large commerce estate from a single monolith towards a composable, API-first setup — incrementally, so the business kept shipping throughout.

The challenge

Change had become expensive and risky. Every release touched everything, and teams were blocked on one another.

Approach

Mapped the domains, drew clean seams, and sequenced the migration so each step delivered value on its own. Prioritised the strangler-fig pattern over a rewrite.

Outcome

Teams regained the ability to release independently, and the platform stopped being the bottleneck.
